Repositioning Claxi for Last-Mile Delivery During a Global Crisis

Client Overview

Claxi is a local ride-hailing platform developed by Bransys, originally designed to connect passengers with nearby drivers for on-demand transportation. After an unsuccessful initial launch in 2018, Claxi underwent technical improvements and a full business strategy reset. Backed by a second round of funding, Bransys partnered with Solveo in late 2019 to reintroduce Claxi to the market—this time with the right positioning and product-market fit.

The Challenge

The original goal was to launch a revamped ride-hailing platform for the local market. But just as we finalized the launch strategy, the COVID-19 pandemic hit, halting all mobility overnight. With lockdowns in place and no one needing transportation, Claxi’s core use case vanished in a matter of days.

The challenge shifted instantly: Could we pivot the business model, reposition the product, and re-launch under an entirely different value proposition—without wasting the development and strategic groundwork already in place?

Our Approach

We quickly reassessed the situation and spotted a new opportunity emerging from the crisis: last-mile delivery. With e-commerce rising and restaurants closing their dining areas, the demand for flexible, reliable delivery services had skyrocketed. Instead of moving people, we proposed that Claxi pivot to move goods—turning drivers into couriers and positioning the app as a crowdsourced delivery solution for local businesses.

Together with the Claxi team, we adapted the product to support this new model. Within months, a new version of the app was ready—allowing shops and restaurants to request deliveries on demand, and enabling drivers to join and accept delivery tasks in real time.

In September 2020, we rolled out a soft launch in Skopje, focused on building traction and trust with early adopters. We began by identifying which industries had the most urgent delivery needs—starting with restaurants and small retailers, many of whom had no delivery logistics in place during the lockdown. By helping them survive a difficult period, we earned our first wave of committed users.

On the supply side, we focused on building a network of early driver ambassadors—onboarding, training, and staying in close contact to ensure the delivery experience was reliable from day one. Balancing the needs of both sides of the marketplace became our top priority, and we adjusted our growth efforts weekly based on real-time feedback.

Outcomes
